No Disassemble Ten: AI at Donner's Bakery

This story borrows the world of Daniel Keyes's Flowers for Algernon and rewinds Charlie Gordon to the days before the experiment. In this version, the experiment never happens. Artificial intelligence does.


The four people working at Donner's Bakery will eventually illustrate four different ways that technology can change what a person is able to do, and what remains when the technology is removed.

But none of them know that yet.




Donner bought HubSpot in February.

He didn't buy it because he wanted to participate in an AI revolution. He bought it because his customer records were a mess. Wedding cake leads lived on sticky notes. Catering inquiries lived in his head. Wholesale accounts lived in a spiral notebook that had been dropped in a puddle of something unidentifiable. The email list was a document on a computer that sometimes didn't turn on.

The salesperson talked about pipelines and workflows and automation. Donner heard “I don't have to remember everything anymore.” That was enough.

So HubSpot arrived. It was a thing on a screen. It wanted to know about contacts and companies and deals. It wanted to know about lifecycle stages and lead statuses and marketing contacts. It wanted to know things nobody at Donner's Bakery had ever thought to call anything.

Nobody wanted to become the CRM person. Gimpy had real work to do. He had ovens and dough and flour and the deep knowledge of how the bakery actually functioned. Frank thought the thing was ridiculous. Joe would use whatever was easiest. Charlie didn't say no.

So Charlie got stuck with it.

Donner said, “Charlie, you're good with computers, right?”

Charlie wasn't good with computers. Charlie was good at not saying no when people expected him to do something. He had spent a lifetime not being the person who made things difficult. He had learned to absorb tasks that didn't require people to depend on him for anything too important.

The HubSpot implementation required a lot of data entry. Charlie typed. He entered customers. He typed addresses. He typed phone numbers. He typed order histories. He typed notes from the spiral notebook before the puddle became a problem.

He didn't understand what he was doing. He understood that he was moving information from one place to another. But the categories didn't always make sense. Why did some people need to be marketing contacts and others didn't? What was a lifecycle stage? What did “engaged” mean when it was attached to a customer who had been buying rye bread for thirty years?

He asked Frank. Frank said, “Ask the machine.”

Charlie asked the machine.

Breeze was the AI inside HubSpot. Charlie had never interacted with anything like it before. He had interacted with search engines. He had interacted with the bakery's ancient inventory software, which was largely a matter of remembering which keys not to press. He had not interacted with a system that responded to questions in ordinary language.

The first time he asked Breeze something, he didn't know it would work.

“What does lifecycle stage mean?”

Breeze gave an answer. It used words. Some of the words made sense. Some didn't. Charlie asked again. He rephrased. He asked what the difference was between a marketing contact and a non-marketing contact. He asked why customers who bought rye were sometimes in one group and sometimes in another. He asked if he could change the group.

The system answered. It did not sigh. It did not say “we already went over this.” It did not make the familiar face that meant the speaker was losing patience. It just answered the question, again, differently, with different words, until Charlie understood.

Charlie encountered a baking instruction he didn't understand.

The recipe called for proofing. Charlie knew this word as something that happened to dough. He didn't know exactly what it meant. He could have asked Frank or Gimpy, but asking Frank meant being mocked and asking Gimpy meant having to admit he didn't know something that Gimpy had known for forty years.

Instead, he asked his phone. He asked Breeze. He asked whatever system he could reach.

“Why does dough need to proof?”

The system explained yeast. It explained fermentation. It explained that proofing was a rest period during which yeast did something to the dough that made it rise and develop texture and flavor. Charlie asked why the temperature mattered. He asked why the humidity mattered. He asked why the recipe said “until doubled” and what that meant in terms of time and conditions and what he should look for.

He found a humidity gauge. He started noticing that the dough behaved differently on different days. He asked why. He learned about how the bakery's environment changed with weather and seasons.

Frank saw Charlie looking at his phone while the dough sat.

“Consulting the oracle,” Frank said.

The dough came out correctly.

Charlie had to fill an order. Six plain, six seeded. The information was difficult for him to keep stable. He could remember six plain and six seeded, but he had to remember that the seeded went to the basket on the left and the plain went to the basket on the right and the customer had specified that the seeded should be wrapped individually and the plain should be wrapped together.

He asked the system to show him the order. He kept it on the screen while he worked. He referred to it as he moved from shelf to counter.

The order was filled correctly.

Frank said, “Machine do your counting for you now?”

Gimpy said, “Order was right.”

Charlie kept asking why.

It was not a strategy. It was something he had discovered he was allowed to do. He asked why the dough needed different handling on humid days. He asked why the oven temperature fluctuated during peak hours. He asked why certain trays produced better results than others. He asked why the inventory software showed waste patterns that didn't match what actually got thrown away.

He started recording things. He wrote down temperatures and humidity readings and time of day and batch sizes. He didn't know he was collecting data. He was just noticing that things happened in patterns and the patterns seemed to mean something.

Gimpy noticed the gauge on the wall. The old humidity gauge had been there forever. It had never been replaced. It had never been fixed. It had just been there, silent, the way old things in bakeries are. Nobody looked at it. Everyone already knew how the dough behaved on different days.

Charlie looked at it. He wrote down what it said.

Gimpy grunted.

Charlie became competent inside HubSpot. Not because he memorized menus. Because he learned to interrogate systems.

He asked the system what categories meant. He asked why people were in certain groups. He asked what caused certain classifications. He asked what else had the same properties. He asked what happened if he changed conditions. He asked how the bakery's actual understanding of its customers compared to what the system thought it knew.

He corrected records. He found duplicates. He found customers who had been classified as something they weren't. He found Mrs. Feldman, who bought rye every Tuesday, listed as a lapsed contact because she hadn't engaged with an email in six months. Mrs. Feldman did not engage with email. Mrs. Feldman engaged with rye.

Charlie changed her status.

Donner noticed numbers improving. He didn't know why. He just noticed that the bakery was showing up more often in search results. More people were opening emails. More orders were being tracked. More leads were being recorded.

“Huh,” Donner said.

He gave Charlie more responsibility.

Charlie noticed a pattern in the waste data.

Certain trays kept getting discarded. Not every day. Not even most days. But there was a recurring pattern. Wednesday afternoon. Tray seven. Always tray seven. The dough would come out slightly uneven. The employees would note it and set it aside. It would be recorded as spoilage. Nobody would think about it, because every bakery has spoilage, and tray seven was just the tray where it happened sometimes.

Charlie took the pattern to Gimpy.

“Tray seven,” Charlie said. “Every Wednesday. After the first rush. Same spot. Same discoloration.”

Gimpy looked at the tray. He looked at the oven. He thought for a long moment. Then he reached into the oven and touched the back corner of the tray rack.

“Second oven's running hot on the right side,” he said. “The rack must have shifted. We've been compensating.”

Gimpy called the repair guy. The repair guy fixed the rack. The waste stopped.

Gimpy said, “Oh.”

Something in the bakery had shifted half an inch, and neither of them said what.

The boiler was old.

The boiler was the kind of thing that was always described as old. It sat in the back room, behind the walk-in. It made sounds. It produced heat. It was attended to when it needed attention and ignored otherwise.

Gimpy attended to the boiler. He had been attending to the boiler for decades. He had learned its rhythms. He had learned which sounds meant something and which sounds meant nothing. He had learned to adjust the pressure by feel, to tighten something without looking at the gauge, to know when the boiler was slightly off and when it was about to fail.

The boiler had been slightly off for years. Gimpy had compensated.

It was a Tuesday. Gimpy had the day off.

The boiler announced itself at 10:47 AM. It made a noise. The noise was not the usual noise. It was the kind of noise that made Frank pause mid-sentence and look toward the back room.

“What was that?” Frank said.

Nobody knew.

The gauge was jumping. The pressure was unstable. The boiler was cycling in a way that did not match any pattern Charlie had seen. The floor vibrated. The temperature dropped slightly.

Frank went to the back room. He looked at the boiler. He saw that it was doing something alarming.

“Where's Gimpy?”

“He's off.”

“Great.”

Frank turned to Charlie.

“Do something.”

Charlie had no idea what to do. He had never fixed a boiler. He had never been asked to fix a boiler. He was the person who did the CRM. He was the person who typed things into computers.

But Frank had told him to do something.

Charlie stood in front of the boiler. The gauge was jumping. The pressure was unstable. The floor was vibrating. He had no idea what any of it meant.

He started watching.

He watched it cycle. He watched the gauge climb and drop. He noticed that it didn't behave randomly. There was a rhythm. The pressure would climb to a point, hesitate, drop back, climb again. It was trying to do something and couldn't quite manage it.

He took a photo. He noted the time. He noted the reading. He waited. He took another photo. He noted the time. He noted the reading.

Frank watched him for about two minutes. Then Frank had to go attend to something else. There was always something else.

Charlie kept watching.

He watched the boiler for forty-five minutes. He took sixteen photos. He wrote down the gauge readings at each cycle. He noticed that the pattern was not identical each time. Sometimes the pressure climbed higher before dropping. Sometimes it dropped earlier. But there was a shape to the failure. It was not random.

He pulled out his phone.

He asked what kinds of problems could produce this pattern.

The system gave him several possibilities. He didn't understand some of them. He asked follow-up questions. What did that component do? Why would a failure there produce this symptom? Which component was most likely given the age of the equipment?

He asked about maintenance records. He checked the maintenance records. He compared dates. He compared service histories. He asked what had been replaced and what hadn't. He asked what had been inspected. He asked what had been noted.

He asked what else could produce the same pattern. He asked which possibility was most consistent with all the observations.

He kept narrowing it down. He kept asking questions. He kept checking against what he could observe.

He arrived at a likely suspect.

He called a repair person. He told them what he had observed. He told them what he suspected. He described the pattern.

The repair person arrived. He looked at the boiler. He listened to Charlie's description. He checked the component Charlie had identified.

“That's it,” he said.

The repair person fixed it. The boiler stopped jumping. The gauge stabilized. The pressure returned to normal. The floor stopped vibrating.

The bakery continued operating.

Three days passed.

Gimpy returned from his day off. He had not been there when the boiler failed. He had not been there when Charlie investigated. He had not been there when the repair person arrived.

He returned to a bakery where the boiler was running normally.

Nobody told him what had happened. Nobody thought to tell him. The boiler was working. That was what mattered.

Gimpy noticed the boiler was working. He also noticed that the boiler sounded different. The rhythm had changed. The compensation he had been performing for years was no longer necessary.

He asked Frank what had happened.

Frank said, “Oh, the boiler went nuts. Charlie fixed it.”

Gimpy asked Charlie about it.

They were at the bench. Gimpy was handling something. Charlie was handling something else. The question arrived in the middle of ordinary activity.

“Pressure was doing that a while before you touched it?”

Charlie said yes. He had tracked it across time. He had observed the pattern. He had not acted on a single anomalous reading. He had waited. He had watched. He had seen that the pattern was consistent and not random.

Gimpy thought about that. He continued working. He didn't say anything else for a while.

Then he asked the second question.

“You check the one on the twin unit too, or just this one?”

Charlie hesitated.

“I don't know,” he said. “I didn't think of that.”

Gimpy didn't say anything.

Somebody credited Charlie for the boiler repair. It was a casual thing. A customer heard the story. A delivery driver heard the story. Frank heard it.

Frank said, “With the machine.”

“Boiler didn't care.”



Joe discovered something that changed how he worked.

It happened gradually. He did not notice it happening. He was busy. There were always more inquiries. More emails. More clients expecting responses. The wedding cake pipeline was growing, and Joe was the person who made it work.

The first time he used Breeze to generate an estimate, he checked it carefully. He read every line. He compared it to what he remembered from previous proposals. He asked Donner if the numbers looked right. He asked Gimpy if the timeline seemed reasonable.

“Does five hours sound right?”

Gimpy looked at the specs. “About.”

Joe sent the proposal.

The client signed.

The cake was delivered on time.

The second time, he asked Donner instead of Gimpy. The third time, he glanced at the estimate and sent it. The fourth time, he opened the email, scanned the subject line, and clicked send without opening the attachment.

The proposals kept working. Clients kept signing. The bakery kept delivering. Joe kept getting credit for making the wedding pipeline run smoothly. Donner started trusting Joe to handle the entire process from inquiry to contract. Joe could answer almost immediately when someone asked, “Can we fit another wedding in Saturday?” The system gave him the answer.

He did not think about how the system got the answer. He did not need to. The answers were right.

The wedding pipeline became Joe's territory. He was good at it. He was faster than anyone else had ever been. Brides received beautiful proposals with detailed timelines and elegant formatting. The bakery's wedding revenue increased. Donner stopped worrying about the wedding pipeline. Joe handled it. Donner had other things to worry about.

Joe never thought of himself as a wedding person. He was not. He did not understand cakes the way Gimpy did. He understood the workflow. He understood how to move inquiries through the pipeline.

He did not ask Donner about timelines anymore. He did not ask Gimpy. He opened the estimate, read the total, noted the date, and sent the proposal. Sometimes he did not even read the total. The system had earned his trust. It was efficient. It was reliable. It had never been wrong.

The hand-painted cake arrived in the inbox on a Wednesday.

The client wanted something elaborate. Floral patterns. Multiple colors. A design that required more than the bakery's standard decorating approach. Joe did not know this. He did not know what hand-painting required. The word “hand-painted” was just a word on the intake form. Breeze would handle the details.

Breeze generated the estimate. It calculated the cost. It estimated the timeline. The numbers looked like every other proposal Joe had sent. Professional. Consistent. Plausible.

Joe opened the email. He scanned the subject line. He clicked send.

The client signed on Thursday. The order moved to production on Friday.

Gimpy found it on Monday morning.

The order was in the queue. The design was beautiful. The timeline was wrong.

“Who gave you six hours for this?”

Joe looked at the screen. “That's what it estimated.”

Gimpy studied the design again. The client's floral pattern required multiple passes. Each layer of paint needed time to dry before the next could be applied. The estimate had not accounted for drying time. The system had interpolated from standard decorating data. It had assumed the design could be painted in a single session. It could not.

“Paint has to dry.”

Joe looked at the timeline. The error was small. It was not a catastrophe. The cake could still be delivered on time. But it would require moving other work, calling the client to adjust the pickup window, or absorbing an ugly overnight shift.

Gimpy did not ask how it happened. He did not need to. He picked up a different order and resumed working.

Joe looked at the screen. He looked at the estimate Breeze had generated. He looked at the category Breeze had used.

Joe made the calls. He adjusted the schedule. The bakery absorbed the cost.

The client never knew.

The next inquiry came in that afternoon.

Joe opened the estimate.

He read it twice.



Frank had always known where everything was.

Not the ingredients. Not the equipment. The time. He knew where the time went. He knew how long each order took, what could be moved, what could be compressed, what could not. He kept the schedule in his head and adjusted it automatically. A late delivery. A broken mixer. A walk-in order. He recalculated without thinking. It was like breathing.

The system arrived quietly. HubSpot. Workflows. A daily production schedule generated from the orders. Clean. Readable. Correct. Frank checked it against his mental map the first few weeks. He caught small errors. He adjusted. The system learned. The errors stopped.

After a month, Frank stopped checking. He opened the schedule in the morning, read it, and worked it. The system was reliable. Why keep a second set of books in his head?

Months passed. Frank stopped carrying the mental map at all. He did not notice it leaving. It just went, the way a familiar route becomes unfamiliar when you stop walking it.

The disruption was ordinary. A delivery arrived late. The morning prep was pushed. Then a walk-in order added an unexpected layer of complexity. The schedule refreshed on the screen. Frank glanced at it out of habit, the way he always had, expecting it to already have the answer.

The screen said UPDATING.

It sat there. Ten seconds. Twenty. The wifi in the back room had never been good, and today it had decided not to be good at all.

Frank stood in front of the board with a grease pencil in his hand and nothing to write.

He knew the orders. He could have told you every one of them, the wedding cake for Saturday, the walk-in that had just come through, the standing wholesale account that always wanted its bread by nine. What he did not have anymore was the thing that used to sit behind his eyes without his having to ask for it, the shape of the whole day at once, what fit where, what could wait, what couldn't. He used to just see it. Now he had a list of pieces and no picture.

He started writing anyway. Wedding cake, ten AM start. He looked at where he'd written it and realized he didn't know if that left enough time for the walk-in order before the lunch rush, and there was no way to know that without the thing he used to just know.

He erased it.

He tried again, working backward from the wholesale delivery, and got two lines in before he stopped, pencil against the board, not writing.

Frank erased the board again.

He looked at the clock.

Then he started over.



Donner opened HubSpot one morning and noticed Charlie's name was everywhere.

Not in a way that demanded attention. In a way that had become ordinary. Charlie had merged duplicate records. Charlie had corrected a workflow. Charlie had fixed something in the order pipeline. Charlie had updated the wedding intake form. Charlie had noticed a contact had been misclassified. Charlie's name was attached to tasks Donner didn't remember assigning.

He scrolled further.

Wedding inquiries were moving through the pipeline faster than they ever had. Proposals were going out within hours instead of days. Joe's name appeared on the deal records, but the work behind them was visible in the system. The proposals were professional. The timelines were detailed. The clients were signing.

He opened the production schedule.

Clean. Readable. Complete.

Frank's name appeared as the person who had closed the tasks. The orders were being recorded and completed. The system showed waste declining. It showed maintenance records being kept. It showed things Donner used to track in his head now living on a screen.

He clicked into a contact record. A customer who had been buying bread from them for years. Regular orders. The contact was flagged as a marketing contact.

Donner stared at the flag for a moment. He didn't remember setting it. He didn't know what it meant.

He opened the customer's profile.

Disposition Toward Raisins: Ambivalent.

The field had been created by someone at some point and had become part of the property set. Donner had no memory of it. It was simply there now, attached to a woman who had been buying bread from them for years.

He closed the laptop and walked into the bakery.

The ovens were running. The dough was rising. The trays were being loaded. The afternoon prep was underway. Donner passed Gimpy at the workbench, handling something that required his full attention. He passed Frank moving a rack of pastries. He passed Joe, who was looking at something on his phone.

Donner found Charlie in the back office. Charlie was looking at a screen.

“Charlie, there's a catering order in the system that's attached to the wrong contact. The client sent a note saying she never received the confirmation we sent. I think we sent it to a duplicate record. Can you check?”

Charlie looked at the screen.

“The customer with the duplicate entry?”

“There's only one customer, but the system thinks there's two.”

Charlie pulled up the record. He studied it. He checked the order history. He checked the email addresses. He checked the associations.

“There's an old email address attached to one record,” Charlie said. “The confirmation went to that one. The customer is using the other one now.”

“Can you merge them?”

Charlie looked at both records.

“Before I merge them, I need to see which record is primary.”

“They're the same person.”

“I know. I need to check what's attached to both records first.”

Donner waited.

“Figure it out,” Donner said. “You know what to do.”

Charlie nodded and turned back to the screen.

Donner walked back through the bakery. The ovens were still running. The trays were still being loaded. He passed Gimpy at the workbench. Gimpy was still handling something that required his full attention.

Donner picked up a tray of pastries and carried it to the display case.

There was always something else.



Months passed.

One afternoon, Charlie walked to the workbench where Gimpy was handling something that required his full attention. Charlie waited until Gimpy looked up.

“Gimpy, I need to check something. The second oven's been running differently since the repair.”

Gimpy looked at him. “Different how?”

“The temperature holds steady, but the recovery time is slower. It takes longer to get back to temperature after the door opens.”

Gimpy thought about it. “That's the new thermostat. It's more precise. Takes longer to react.”

“So it's supposed to do that?”

“It's supposed to do that.”

Charlie nodded. He walked back to the office.

In the office, an inquiry had arrived. Joe opened it. Breeze had generated an estimate. The numbers looked right. The timeline looked right. Joe read the production window. He looked at the decorating notes. He had seen something like this before. He opened the estimate again and read it twice. Then he sent it.

In the front, Frank looked at the production schedule on the screen. Clean. Readable. Complete. He looked at the clock. He looked at the board. He erased one item and moved it to a different time. The schedule was still clean. It was just more accurate.

Donner was at the register. A customer paid for bread. Donner handed her change. She walked out. Donner opened HubSpot. There was a task assigned to him. He didn't remember assigning it. He looked at the details. It was a duplicate contact. A catering order attached to the wrong email. Donner marked it for Charlie.

In the back office, Charlie had already opened the records.

Someone had left a copy of Who Moved My Cheese? near the register. Donner regarded the discoverers of absconded solid dairy products and went back to work.

Somewhere in the bakery, the radio played an old Bob Dylan song. Nobody commented.

Donner walked through the bakery. The ovens were running. The dough was rising. The trays were being loaded. The afternoon prep was underway. Charlie was checking records. Joe was sending proposals. Frank was adjusting schedules. Gimpy was at the workbench.

The bakery was still a bakery.

Darmok: A Primer

Before the references below make sense as a system, one idea needs explaining.

“Darmok” comes from the 1991 Star Trek: The Next Generation episode of the same name.

In the episode, Captain Picard encounters the Tamarians, whose language can be translated word by word but still cannot be understood. The problem is not vocabulary. The Tamarians communicate through references to stories, people, and events from their cultural history.

The famous example is:

“Darmok and Jalad at Tanagra.”

The words themselves are not enough. To understand the phrase, the listener has to know the story behind it.

Once the story is known, the phrase becomes compressed meaning.

A Darmok therefore works like this:

story → remembered pattern → compressed meaning

That is how the term is used here.

A reference to Flowers for Algernon is not merely a reference to a novel. It can carry questions about intelligence, changing capability, social status, intervention, and how other people respond when someone's apparent abilities change.

A reference to Who Moved My Cheese? can invoke an entire cultural language of organizational change without requiring this story to accept that framework.

A Bob Dylan song can mark changing conditions without anyone in the bakery stopping to explain why it is playing.

The references that follow are therefore not simply Easter eggs. They are compact containers of prior meaning.

Darmoks and SongLines

A Darmok is the compact reference.

A SongLine is the trail behind it.

Darmok: a phrase, story, image, character, or cultural object capable of invoking a larger structure.

SongLine: the history, associations, arguments, corrections, and prior meanings that make the Darmok intelligible.

The larger continuity method used in this project is:

Archive → Trail → Route → Seed

Archive: preserves what happened.

Trail: identifies meaningful connections through that history.

Route: turns those connections into something usable.

Seed: carries the compressed result forward.

A Darmok can function as that Seed.

The purpose is compression without amnesia.

The story does not need to stop every time a reference appears and explain everything the reference carries. But the history behind the reference should remain recoverable.

That produces the organizing rule for what follows:

Story above the line. Archive below it.

The fiction can use the reference.

The archive preserves the trail.

How to Read the References Below

You do not need to recognize every SongLine to understand the story.

Recognition adds another layer.

The archive makes that layer available afterward.

So the useful question is not only:

What is this referring to?

It is also:

What history is this reference carrying with it?

That is the Darmok method.

 

Footnote Archive

1. Daniel Keyes, Flowers for Algernon

SongLine function: The story uses Keyes's world and characters as the basis for a counterfactual thought experiment: what happens if Charlie Gordon never undergoes the experimental intervention, but instead encounters generative AI?

The reference carries more than Charlie's identity. Flowers for Algernon brings with it questions about intelligence and its measurement, changes in capability, changes in social status, intervention and its consequences, and the distinction between a person's capacities and the way other people perceive those capacities.

The story does not claim that Keyes anticipated artificial intelligence or that his work is directly about technology. It changes the intervention and asks what follows.

2. Bob Dylan, “The Times They Are A-Changin'”

SongLine function: The song plays on a radio during the New Normal sequence, after the bakery's internal configuration has changed without anyone announcing a transformation.

Charlie asks Gimpy questions differently. Joe checks what he once accepted automatically. Frank checks the generated schedule against the physical bakery. Donner routes problems to Charlie without ceremony.

The song functions as a cultural marker of changing conditions. The story does not quote lyrics or explain the symbolism.

Nobody comments.

The song just plays.

3. Spencer Johnson, Who Moved My Cheese?

SongLine function: The book appears as a physical object near the register during the New Normal sequence.

The story refers to its characters sideways as:

the discoverers of absconded solid dairy products

The reference acknowledges the book's cultural status as a parable about organizational change without adopting its character typology or its simpler adaptation lesson.

AI at Donner's Bakery is interested in a more complicated form of change.

Technology can expand one person's functional reach while leaving another person's deep expertise intact. It can increase output while weakening verification. It can automate a practiced skill until fluency declines. It can improve managerial visibility while leaving important dimensions of competence outside the dashboard.

The episode's central communication problem is that translated words remain insufficient when the listener lacks the cultural stories those words invoke.
